Organizational Design & Operating Models
When execution slows, the issue may not be effort. It may be the way work, decisions, and accountability are structured.
Levata helps leaders see where the operating model is creating friction, redesign how work should flow, and embed the structures, roles, and decision rights needed to move with clarity and speed.
BUILT FOR YESTERDAY

The pace of execution should match the pace of your strategy.
You've set the direction. You've communicated the priorities. And yet the work keeps getting stuck — decisions escalate that shouldn't, teams pull in different directions, and the pace of execution bears no resemblance to the pace of the market.
This isn't a people problem. It's a design problem.
The structure you're operating in was built for a different set of conditions. It made sense when the market moved slower, when AI wasn't reshaping roles and workflows, and when stability was the baseline rather than the exception. Today, that same structure creates friction where you need flow.
You know this is happening when...
The instability leaders are experiencing
Accountability is diffuse. Everyone is responsible, so no one is.
Decisions that should be made at the front line keep surfacing at the top.
Teams are structured around functions, but work flows across them.
New capabilities, such as AI, have been layered on without changing how the organization actually operates.
A reorg happened, but nothing materially changed about how work gets done.
These are symptoms of a structure that hasn't kept pace with what the business now requires.
FROM FRICTION TO FLOW
We make the operating model real enough to hold under pressure.
Levata partners with your leaders to fix how your team performs every day instead of just drawing diagrams that nobody uses.
That means clarifying where decisions should be made and by whom, how work flows across teams and boundaries, what roles need to look like given new demands, and how the operating model must evolve as human and AI capabilities become genuinely integrated.

How we work with you
We partner with you to build the strategy, then work alongside you to design and execute deliverables that change how the work gets done.
Every engagement produces artifacts, but the ones that matter are the ones your teams still use six months later. We build the assessment that names where your model breaks, the structure options that give leadership a real choice, and the decision rights and governance that make the new design hold.
Below is what a typical engagement delivers, from the diagnostic through the transition plan.
Reshaping how the whole company runs to deliver its strategy — the end-to-end system of capabilities, decisions, processes, governance, technology, and people. It's the broader of the two, and structure is only one piece of it. Companies buy this when strategy isn't translating into results, after a merger, during a major cost or growth push, or when a digital/AI shift forces a new way of working.
This is the “how the work gets delivered” layer.
We help teams execute with enough structure to move fast without losing control.
Services include:
-
Operating model diagnostic — where the current model leaks value between strategy and execution
-
Target operating model (TOM) design — the future-state blueprint across all dimensions
-
Value-chain and capability mapping — what the business must be great at, and how those capabilities connect
-
Decision-rights and governance design — who decides what, and the forums that hold it together
-
Process and workflow redesign — how work actually flows across functions, including handoffs
-
Shared services / centralization strategy — what's centralized, embedded, or outsourced
-
Technology and data operating model — how systems and data support the way work runs
-
Cost-to-serve / cost takeout analysis — the financial case and efficiency opportunity
-
Transformation roadmap and change management — sequencing, migration, and adoption
Deliverables:
-
Current-state assessment with the value gap quantified
-
Target operating model blueprint (the anchor deliverable)
-
Capability model and maturity assessment
-
Decision-rights matrix and governance framework
-
Redesigned end-to-end process maps
-
Technology / data enablement plan
-
Business case (savings, investment, payback)
-
Phased transformation roadmap with owners and milestones
-
Change and communications plan
Designing the structure that best delivers the operating model — the reporting lines, layers, spans, and roles. Narrower and more concrete than operating model work, and it should follow from it, not lead it. Companies buy this when the structure has outgrown the business, spans and layers have bloated, accountability is muddy, or a reorg is needed to support a new strategy.
Services include:
-
Structure diagnostic — spans, layers, duplication, bottlenecks, cost of the current org
-
Design-principles definition — the rules the new structure must satisfy
-
Structural options design — usually 2–3 models with trade-offs
-
Spans-and-layers optimization — flattening and rightsizing management
-
Role and job architecture design — mandates, levels, and how roles map across the org
-
Accountability / RACI design — clarifying ownership at the role level
-
Workforce and capacity planning — headcount needed vs. what exists
-
Reorg implementation support — slotting people into roles and managing the transition
Deliverables:
-
Org diagnostic with spans-and-layers analysis and cost baseline
-
Design principles
-
Org structure options and recommended model (org charts)
-
Role charters and job architecture / leveling framework
-
RACI / accountability matrix
-
Spans-and-layers model with a cost-takeout number
-
Workforce plan and capability gap analysis
-
Transition and people-migration plan (selection, sequencing, comms)
One honest caveat: The org chart is the easy, visible deliverable and often the least useful.
Redrawing boxes without fixing decision rights and how work flows across them is how these engagements fail. The valuable work is usually in the RACI, the governance, and the implementation — the parts that change behavior, not just structure.
01
Diagnostic
Where the current model breaks. Decision bottlenecks, duplicated roles, unclear accountability, too many management layers, teams optimizing locally at the company's expense.
A structured approach to transforming organizational effectiveness and decision speed
02
Define Operating Model
This defines how the organization will deliver value.
What capabilities are needed and how decisions get made.
Defining the Operating Model
03
Organizational Design
This flows from the operating model. This is the actual structure which includes reporting lines, spans and layers, centralized vs. embedded functions, how many people report to whom.
04
Implementation
Sequencing the change, moving people into roles, running the transition without the business seizing up.
Eliminate organizational design bottlenecks to unlock high-speed strategic delivery.
Levata acts as your embedded partner to bridge the gap between high-level org design and day-to-day execution. We go beyond drawing charts to hardwire the operating model into your team's real decision-making and flow.
